The astute delegator will not permit numbers one and two to occur. Do so, and you will become so occupied with what subordinates are doing that your time will become subordinate-imposed time. You would not be able to focus on what's important to you. You're no longer in control. There are a variety of reasons for the phenomenon of reverse delegation. No responsibility should be delegated without the requisite tools and authority. Often, people will go back to the boss with questions, not because they truly have questions but because they want reassurance or praise for their efforts. Remember to catch them doing something right. Constantly compliment and reinforce when small parts of tasks are done well. Training your staff to handle delegationed work is a long and sometimes arduous road. Be patient, constantly review the process and keep your guard up against reverse delegation.
